Plan on about half a pound of raw-weight meat per person if you are serving two or more meats, or a bit more — around 0.6 lb — if brisket is the only option. Add roughly one and a half servings of sides per person across two side dishes.
Cooked, smoked meat loses weight from rendered fat and moisture — brisket in particular can lose 30–40% of its raw weight during a long cook. A half-pound raw-weight estimate per person accounts for that shrinkage and lines up with a realistic dinner portion once the meat is sliced or pulled.
Sides disappear faster than most hosts expect. Plan for roughly 4 oz per person per side, across at least two sides, plus one piece of bread or a cornbread muffin per plate. Mac and cheese and pit beans tend to go first — order accordingly if you know your crowd.
